Field notes
Retention design is where backup strategies succeed or fail quietly. Twenty-one daily incrementals plus twelve monthlies covers the two real scenarios, recent oops deletions and slow-burn compromises discovered months later, while staying affordable. Anything shorter gambles that discovery is always fast; it isn't.
The restore drill is the only honest backup metric. We measure time-to-first-byte-restored and time-to-full-service per system, because a backup that restores in theory but takes eighteen hours in practice misses most RTOs. Drills also surface missing pieces: undocumented cron jobs, hardcoded IPs, forgotten DNS entries.
Ransomware changed backup architecture permanently: any copy reachable with production credentials is not a backup, it's a future ransom note. Immutable object storage plus offline copies plus separated credentials is now the baseline, not the gold standard.
